From Test Order to 2.5 Million Bottles a Week—Kuii Drinks’ Walmart Takeover

It started with a sip

Kuii Drinks wasn’t positioned as the next big thing.

It didn’t come with a U.S. distributor, a retail game plan, or a brand agency behind it.

Just a cold bottle of coconut milk infused with soft aloe bits—smooth, sweet, and unexpectedly good. A drinkable dessert from Thailand that didn’t fit neatly into any category.

We tasted it and knew it could work. So did a Walmart buyer, who agreed to a 150-store summer trial.

That’s when things got serious.

The gap between taste and sales

Kuii had the product. What it didn’t have was a way to deliver it.

  • No U.S. entity.
  • No ERP system.
  • No warehouses.
  • No tax setup, no EDI compliance, no staff, no retail coordination.

We weren’t just introducing Kuii to Walmart—we were building a U.S. business around a single bottle.

Building the engine before the shelves

We moved fast:

Formed the U.S. entity.

Integrated our ERP to handle orders, inventory, invoicing, and retail compliance.

Set up warehouses.

Connected Walmart’s EDI.

Managed accounting and taxes.

When that first shipment went out, the back-end was already dialed in.

And within two weeks, every single bottle was gone.

The aisle no one expected

Walmart didn’t place Kuii in the drinks section.

They shelved it in the Hispanic food aisle.

There was no marketing campaign, no influencer rollout.

It sold because it was good. And when customers came back, they wanted more.

So did Walmart.

From test to takeover

Walmart expanded orders. Fast. Then came HEB and other major grocery chains.

Kuii’s factory in Thailand went from 50 workers to 250.

We scaled operations across multiple U.S. warehouses and built out a robust supply chain to match aggressive demand forecasts.

Buyers demanded more flavors, more inventory, and more SKUs.

We made sure every piece of the system held up.

The result

We successfully supported the expansion to all Walmart locations.

Today, Kuii ships over 2.5 million bottles every week.

Every order is shipped on time.

Every label prints clean.

Inventory flows through multiple warehouses without disruption.

And every bottle lands exactly where it needs to be, without anyone worrying how.

Despite overwhelming growth, we maintained:

  • 100% order compliance
  • On-time shipping
  • Accurate forecasting and inventory control

Key Takeaway

Rapid success can destroy a business if operations aren’t ready to scale.

Walmart, like other major retailers, doesn’t tolerate out-of-stocks, delays, or sloppy logistics. Kuii would have collapsed under the weight of its own demand—if it didn’t have the right operational partner from the start.

Because of our systems, experience, and full-service support, Kuii didn’t just survive—it thrived.
